01

Choose a recurring problem, not a fashionable model

Start with something a team faces every week: publishing requires repeated coordination, leads arrive without context, collection risks surface late, or delivery exceptions have no owner. Record frequency, waiting time and current handling.

The first loop needs clear boundaries, accessible inputs and verifiable outcomes. Start with reversible preparation and coordination, rather than large payments or external commitments.

02

Define a minimum loop in six fields

Specify the trigger, evidence inputs, role goal, permitted system actions, human gates and completion criteria. For a B2B enquiry: collect source and requirements, prepare a background summary, assign a seller, confirm the next action and record follow-up.

A generated report proves that output exists. An owner who checks it and advances the next step proves that work changed. Define completion at the business end of the flow.

03

Separate knowledge, judgment and execution

Knowledge establishes product facts, terminology and constraints. Models interpret, summarize and recommend. System actions write, assign and advance work. Do not let a model guess parameters, permissions or business facts.

Important judgments must link to evidence. Actions need access scope, failure feedback and deduplication so a workflow cannot create duplicate customers or commitments.

04

Put human approval where consequences matter

People should govern money, access, contracts, sensitive records and important commitments. Reviewers need the inputs, reasoning, proposed action and impact, not merely an approval button.

When evidence is missing, an external system fails or execution is uncertain, pause and involve the owner. Repeating an action is not a reliable way to resolve uncertainty.

05

Let operating indicators decide what scales

Establish a baseline for handling time, handoffs, rework and actual lead follow-up. Observe speed, quality and exceptions during the pilot; generated output volume is not a business result.

Scale to adjacent roles when the first loop runs reliably, explains its results and handles exceptions. Prove one thing before expanding a capability.
